How an AI Coach Decides What to Say Mid-Run

The hard part of coaching in your ear is not talking; it is knowing when to stay quiet.

A running app gives audio cues by comparing what is happening right now, like heart rate, pace, cadence, elapsed time and workout target, against what was supposed to happen. A good cue is not random encouragement. It is a decision: is this moment useful enough, urgent enough, and clear enough to interrupt you?

That last part matters.

If your watch says your pace dropped, the app still has to ask why. Are you fading? Climbing a hill? Waiting at a road crossing? Running into wind? Doing the recovery part of an interval? The raw number is only the start. The coaching decision comes from context.

This is where live coaching is different from a normal audio prompt. A timer can say “speed up” every three minutes. A coach should know whether saying that helps.

How do running apps know when to give an audio cue?

Running apps give audio cues when a signal crosses a threshold or when the workout reaches a planned moment. Better coaching systems add context before they speak.

The simple version is easy:

  • You start an interval.
  • The app tells you the target.
  • Your pace is too slow.
  • The app tells you to speed up.

That works for basic interval timing. It is useful. It is also limited.

The harder version asks more questions before speaking:

  • Is this part of the run meant to be easy, steady, hard, or recovery?

None of these signals is magic.

Heart rate is useful, but it lags behind effort. Pace is clear, but it can be distorted by terrain and GPS wobble. Cadence can show rhythm, but it cannot tell the whole story of your form. Elapsed time is precise, but it says nothing about how you feel.

Why are raw running signals so noisy?

Raw running signals are noisy because your body and your route are not controlled conditions. You are outside. You are moving. Your watch is estimating. Your effort is changing before the numbers fully catch up.

Heart rate is the best example.

You start too fast. Your breathing gets sharp almost right away. Your heart rate may take a little while to show the full cost. Later in the run, the reverse can happen. So if an app sees heart rate rise, it should not instantly say, “Slow down.” It should ask: rise compared with what?

Compared with your normal easy effort? Compared with the target for this session? Compared with the start of the run? Compared with the weather? Compared with your pace?

Pace has its own problem. GPS can jump. A tree-lined path can make you look slower than you are. A sharp turn can ruin one split. A hill can make your pace look poor while your effort is exactly right.

How does an AI coach decide what matters most?

An AI coach should rank cues by priority: safety first, then workout purpose, then performance details, then encouragement. If everything matters equally, the coaching becomes noise.

A sensible priority stack looks like this:

  1. Possible safety concern. If the pattern suggests you should stop, slow down, or pay attention to your body, that comes before the workout.
  2. Workout purpose. If today is meant to be easy, staying easy matters more than hitting an impressive pace.
  3. Execution. If you are in an interval, the coach can help you stay near the target without overcorrecting every second.
  4. Efficiency. Cadence or pacing rhythm can help, but only when the main task is under control.
  5. Motivation. Encouragement is useful when it is earned and timed. Constant hype fades fast.

Pain sits outside normal coaching.

An app cannot physically assess an injury. It cannot diagnose pain. It cannot replace a physiotherapist or doctor. If pain is sharp, changes your stride, keeps returning, or does not settle, you should see a professional. A coach in your ear can help you make a conservative choice, but it cannot examine you.

For elite runners or highly complex goals, a good human coach is still ahead. They can watch workouts, read your mood, adjust training around life stress, and notice things your watch cannot see.

AI coaching is strongest when the decision is data-shaped: pace drift, heart rate response, missed sessions, recovery patterns, workout timing. It is weaker when the decision needs human observation.

That honesty matters. The goal is not to pretend the app knows everything. The goal is to speak only when it knows enough to be useful.

Why does silence make audio coaching better?

Silence makes audio coaching better because your attention is limited. If the coach talks constantly, you stop listening.

You know the feeling. A voice gives you split after split, reminder after reminder, praise after praise. At first it feels helpful. Then it becomes background. By the time a cue actually matters, your brain has filed the voice under “noise.”

Good mid-run coaching protects attention.

That means skipping obvious comments. If you are running smoothly in the right range, you do not need a speech. You may need nothing. Maybe a short confirmation after a long stretch: “Good. Hold this.” Then quiet again.

It also means waiting for confidence. If pace drops for five seconds, that may be GPS. If it drops and heart rate rises and cadence falls late in a tempo run, that is more meaningful. Now a cue may help: relax your shoulders, shorten the stride, back off slightly, or hold steady through the next minute.

Timing changes the same words.

The cue is not just the sentence. It is the moment.

Can an app really tell if you are struggling?

An app can often infer that you may be struggling, but it cannot know your full experience. It can see patterns. It cannot read your mind.

It might notice that your pace is falling while heart rate stays high. It might see cadence become less steady late in a run. It might compare today’s easy run with your usual easy effort and notice that it looks harder than expected.

That is useful.

But it cannot know you had an argument before the run. It cannot know you are upset unless you tell it through the app’s inputs, if the app supports that. It cannot see your face. It cannot watch whether your hips are dropping or your foot strike is changing. It cannot know whether discomfort is normal effort or a warning sign unless the data pattern is obvious, and even then it should be cautious.

This is why the best cue is often framed as a check, not a verdict.

Not: “You are failing.”

Better: “Your effort is climbing. Ease back for the next minute.”

That gives you something to do without pretending the watch knows everything.

What makes live coaching different from an adaptive plan?

An adaptive plan decides what you should do before the run. Live coaching helps you execute while the run is happening.

Both matter.
